As a Lead, you are accountable for a high-level outcome. Because you cannot deliver that outcome alone, you enlist others\u2014but the ultimate responsibility remains yours. And you need to both set it in motion and monitor its health. <\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Governance is the light-handed, disciplined process of ensuring your mission is on track to be fulfilled.<\/p>\n\n\n\n<h4 class=\"wp-block-heading\">1. Translate Accountability into &#8220;Health Indicators&#8221;<\/h4>\n\n\n\n<p class=\"wp-block-paragraph\">Since you are responsible for the final result, you must define the &#8220;Key Results&#8221; for every subordinate responsibility that you create. You aren\u2019t checking up on the owner; you are verifying the health of the output you are personally responsible for delivering.<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li class=\"\"><strong>The Rule:<\/strong> If you can&#8217;t see the health of the result, you are guessing, not governing.<\/li>\n<\/ul>\n\n\n\n<h4 class=\"wp-block-heading\">2. Calibrate the Cadence for Results<\/h4>\n\n\n\n<p class=\"wp-block-paragraph\">Your monitoring frequency is a function of risk management. Because you have a responsibility to deliver, you choose a cadence that allows you to detect failure before it\u2019s too late.<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li class=\"\"><strong>Large Teams:<\/strong> Use monthly or quarterly dashboards to visualize progress across the chain.<\/li>\n\n\n\n<li class=\"\"><strong>Smaller Teams:<\/strong> Use high-impact 1:1 meetings focused solely on whether the Mission Chain link is healthy.<\/li>\n<\/ul>\n\n\n\n<h4 class=\"wp-block-heading\">3. Investigating Challenges: Support vs. Strategy<\/h4>\n\n\n\n<p class=\"wp-block-paragraph\">When a Key Result moves from &#8220;Green&#8221; to &#8220;Red,&#8221; your own outcome is at risk. You should engage immediately and cooperatively to investigate why the link is under strain. This isn&#8217;t a performance review; it&#8217;s a root-cause assessment to determine what the mission requires next:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li class=\"\"><strong>The Need for Support (Ongoing Execution):<\/strong> If the owner is struggling with the &#8220;how,&#8221; your role is to provide the coaching, resources, or removal of obstacles they need to succeed. You are reinforcing the owner so they can regain their autonomy.<\/li>\n\n\n\n<li class=\"\"><strong>The Need for Realism (Initial Assumptions):<\/strong> If the landscape has shifted\u2014such as a changing economy or a failed vendor\u2014the fault isn&#8217;t with the owner&#8217;s execution, but with the original plan. It&#8217;s probably time to <strong>update the Responsibility Agreement<\/strong> to align with the new reality.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">When you <strong>govern by monitoring your mission chains<\/strong>, you aren&#8217;t just &#8220;leading&#8221;\u2014you are delivering.
